We sit with the people who run the work. What they do, where it stalls, which rules are written and which are shouted. Nothing useful is designed in isolation.

Current state, waits included. Then the target path: intake, decision, exception, done — with a named owner, and the end goal still in view.

Services, data, identity, integrations. What talks to what, and what must never. Not a monolith. A system that can scale without becoming one person’s private map.

Lock the operating model

Who may do what. What each product surface shows. What the system must refuse. The people who will use it every day help write that contract.
